Variable pay: the part of your salary that varies, mostly towards zero
How the 'variable' in your CTC works, and the questions to ask before you count on it.
Checked 20 October 2026.
Variable pay is the part of your package that isn't guaranteed. It depends on some mix of company performance, your team's results and your own rating, and it's usually paid once or twice a year.
Why it's in your CTC
Because it makes the offer look bigger. A ₹12 lakh CTC with 20% variable is ₹9.6 lakh you can count on and ₹2.4 lakh you can hope for.
How the payout is usually worked out
Something like: target variable × company factor × individual factor. If the company "missed its numbers", the company factor shrinks, often without anyone seeing the numbers. We call it The Variable Pay Vanish: the only variable part is whether it arrives.
Questions worth asking (ideally before you sign)
- What share of my CTC is variable, and how often is it paid?
- What decides the company and individual factors, and what did they pay out last year?
- Is it paid if I resign before the payout date?
Statutory bonus, where it applies, is different: it's set by law, not by the company's mood. Your HR policy will say which one you have.
This is general information about how workplaces and the rules usually work, not legal advice about your contract. For your own situation, read your appointment letter and policies, and talk to your state labour department, a union or an employment lawyer.
The Variable Pay Vanish
The only variable part of variable pay is whether it arrives.
